The SHIFT System
SHIFT your organisation's ability to adapt.
SHIFT the way your people think, connect, create and perform as conditions change. SHIFT measures Agility Intelligence: the human and organisational ability to adapt, think, lead and perform as conditions change. SHIFT is the methodology Leadership By Design uses to diagnose, design, develop, embed and measure it.
What SHIFT Is
What is SHIFT?
SHIFT is Leadership By Design's proprietary system for diagnosing, designing, developing, embedding and measuring how well an organisation adapts.
Why does it matter?
Conditions keep moving. Strategy is re-cut mid-year, change lands on people who have already absorbed three rounds of it, and the manager layer carries the load. Adaptive capability becomes the constraint long before capability does.
What does SHIFT measure?
SHIFT measures Agility Intelligence: the human and organisational ability to adapt, think, lead and perform as conditions change. It reads that capability across five interdependent areas.
What changes for an organisation?
You get a structured baseline of how your people actually adapt, a scoped design against the problem you named, development that runs in the flow of work, and re-measurement against your own baseline.
SHIFT measures Agility Intelligence. Agility Intelligence is the human and organisational ability to adapt, think, lead and perform as conditions change, and SHIFT is the methodology Leadership By Design uses to diagnose, develop, embed and measure it.
The two are related but not the same. Agility Intelligence is the capability being measured and developed. SHIFT is the methodology Leadership By Design uses to do that work. One is what we look at, the other is how we work on it.
SHIFT is Leadership By Design's proprietary methodology for diagnosing, designing, developing, embedding and measuring Agility Intelligence. SHIFT is the methodology. Agility Intelligence is the capability it measures and develops.
SHIFT is one integrated human-agility methodology. It is not five disconnected training tracks and it is not an AI methodology.
Do I have the agility to manage this well, and if not, what does that mean and how do I improve it?
SHIFT is not a training catalogue and not the category itself. It is one integrated model behind an organisational engagement.
Outcome, Capability, System
What you are buying, what we measure, and what does the work.
Workforce Agility is the organisational outcome an executive team is actually buying: the capacity of the workforce to adapt as conditions change.
Outcome
Workforce Agility
The organisational capacity being purchased: a workforce that can adapt as conditions change.
Capability
Agility Intelligence
The measurable human and organisational capability behind that outcome, and the measurement architecture used to read it.
System
SHIFT
Leadership By Design's proprietary integrated system for diagnosing, designing, developing, embedding and measuring it.
Read in order: Workforce Agility is the outcome, Agility Intelligence is the capability and measurement architecture, SHIFT is the system that does the work. They are related and not interchangeable. The organisational journey runs Diagnose, Design, Develop, Embed, Measure.
AI augments all five capability areas. It is not a sixth capability, not a pillar and not a separate AI service.
What measurement means here. What we run today is a structured organisational baseline and a re-measurement against that same baseline at the end of a cycle. There is no validated index, no norms, no benchmark, no percentile, no predicted outcome and no claimed financial return. Your organisation is reported against itself.
The Organisational Journey
Diagnose → Design → Develop → Embed → Measure
Stage 1
Diagnose
Where is adaptive capability strong, and where does it break?
A controlled organisational diagnostic establishes a structured baseline of how people currently adapt, think, lead and perform, and surfaces the priority capability gaps.
Stage 2
Design
What has to change, for whom, and in what order?
The baseline is translated into a business case and a scoped design: the populations, the behaviours and the sequence that matter most to the organisational problem.
Stage 3
Develop
How do people build the capability in the flow of work?
Development runs through structured practice, manager-led routines, coaching and digital delivery, so capability is built by the organisation rather than by one person.
Stage 4
Embed
What makes the new behaviour survive contact with the business?
Behaviours are embedded into management rhythm, decision routines and everyday leadership practice so they persist after the intervention ends.
Stage 5
Measure
What changed, and what do we do next?
Re-assessment against the original baseline shows movement in the capability areas the engagement targeted, and sets the next cycle. Movement is reported against your own baseline only.
Delivery runs through the diagnostic, facilitated development, coaching, workplace application, embedding and re-measurement, carried by the methodology and trained practitioners rather than one individual. The delivery platform is not a settled part of the model, so we do not claim the system simply lives inside a learning platform.
Current Working Capability Framework
The five capability areas SHIFT works on.
S
Self-Management
Regulating self under changing conditions.
Do I have the agility to manage myself, my responses, behaviour, energy, priorities and choices as conditions change?
H
Human Intelligence
Adapting with and through other people.
Do I have the agility to connect intelligently with other people, build useful relationships, listen, communicate, collaborate and draw on those around me?
I
Innovative Creativity
Working productively through change and ambiguity.
Do I have the agility to create space to innovate, generate ideas, challenge assumptions and deliberately build the creative muscle?
F
Focused Attention
Directing attention to what actually matters now.
Do I have the agility to decide what matters now and what does not, direct attention deliberately, protect focus and shift focus when the context requires it?
T
Thinking Critically
Updating judgement as evidence changes.
Do I have the agility to question, analyse, evaluate evidence and assumptions, make sense of the challenge and improve the quality of my decisions?
The five capabilities are interdependent. Focused Attention often depends on Self-Management. Thinking Critically is strengthened by Human Intelligence and by seeking different perspectives. The diagnostic surfaces where capability is constrained, and the lower-scoring areas become lenses for awareness, application and emphasis, but the work stays grounded in the full SHIFT architecture rather than a narrow single-category intervention.
AI is a contextual augmentation tool inside SHIFT, never one of the human capabilities. It can help a person regulate themselves, think about how to connect with people, generate creative possibilities, manage attention, or probe their own thinking. It is not part of the five-capability measurement model.
External workforce research supports that self-awareness and self-regulation, interpersonal capability, creative thinking, attentional control and analytical thinking matter for adaptability and performance. It does not validate our factor structure, our weighting or the AQ expression. The five-factor SHIFT construct is proprietary working IP whose measurement validation still requires evidence.
These five capability headings are settled public architecture for SHIFT. The underlying construct mapping, item model, scoring, validation and the AI/human augmentation relationship are still being developed with client data. We do not present them as a validated factor structure.
Leader as Coach is contextual Develop-stage IP inside SHIFT. It is used where the manager layer is the diagnosed constraint, not as the organisational entry point.
